暗渡陈仓

àn dù chén cāng
Secretly march to Chencang

Announce the obvious route loudly and let the enemy mass to block it — while your real advance goes by a path they've dismissed. Openly repair the front door; slip in the side.

A burnt plank road on the cliff above; a footpath threading the gorge below.

The principle

A visible preparation is a promise the enemy will plan around. Make that promise deliberately — commit openly to the expected route so their defence hardens there — while your decisive movement takes the way they have written off as impossible or unimportant. It is a cousin of the feint, but sharper: the diversion is a real, effortful, believable commitment, which is what makes the hidden path safe. The requirement is a genuine second route the enemy underrates; without it, the open show is just a show.

Historical origin

The proverb '明修栈道,暗渡陈仓' comes from Liu Bang's return to power (206 BCE). Confined to Hanzhong, he had earlier burned the cliff-side gallery roads behind him to signal he had no ambition to return. Now, his general Han Xin openly set crews to rebuild those same roads — a slow, conspicuous project that fixed the defender Zhang Han's attention on that route — while the Han army marched by the old Chencang road and burst into the Guanzhong plain, seizing it. Recorded in the Records of the Grand Historian.

Applied today

Business

Telegraph an expected move — a headline product, an obvious market — so competitors brace for it, while your real bet develops quietly on an overlooked channel or segment they didn't defend.

Career

Let a visible, expected initiative absorb the scrutiny and politics, while the work that will actually change your standing matures on a track no one is watching yet.

In practice

Invented scenarios showing this stratagem at work — illustrations, not reports of real events.

AI & Technology a company forming an AI strategy

The committee and the queue

A steering committee met fortnightly for seven months to agree principles, risk tiers and an approved-use register. Two engineers in operations had meanwhile automated invoice triage with a small model and a job queue, and it had been running in production since month two. The committee's final report recommended a pilot. Operations replied with its figures, which covered eleven thousand invoices.

Use it Inventory the automation already running before you design the programme — the register is usually behind the practice.

Business & Strategy a mid-sized equipment supplier

The bid and the back road

The firm's visible effort that year was a large public tender it was never likely to win, and every competitor knew it had entered. Meanwhile two staff were signing regional installers onto a modest reseller agreement, one at a time, in no particular order and with no announcement. The tender was lost. The reseller network carried a third of revenue within two years.

Use it Let the conspicuous effort absorb attention while the real one compounds quietly — and audit what a noisy rival is building elsewhere.

Cybersecurity a company a year after a platform migration

The road they thought was closed

The migration was announced, documented and celebrated, and the old platform stopped being used the same week. It was never actually switched off. It kept its production database credentials, answered from the internet for fourteen months, and appeared in no inventory. The new route was watched carefully. Access came through the road everyone had agreed was no longer there.

Use it Decommissioned means unreachable, not merely unused — verify from outside that retired systems answer nothing at all.

Finance & Money a household comparing two loan offers

The rate fell, the fee moved

The second offer advertised a lower headline rate and was genuinely cheaper on that line. An arrangement charge, a monthly service fee and an early-settlement penalty had been added further down the schedule. Nothing was concealed; attention had merely been directed to the front while the cost came in by a quieter road. Over four years the two offers cost within a few dollars of each other.

Use it Compare the total repaid across the whole term, not the advertised rate — cost relocates far more often than it disappears.
